YouTube Creator Distribution Playbook
Step-by-step framework to distribute SaaS products using tiered YouTube creator partnerships.
A distribution framework developed by Loic Berthelot based on scaling Minea to $750K MRR and Dropmagic to $60K MRR. It outlines how to test product-market fit using small creators on pure commission before scaling to upfront payments with larger channels. It includes outreach templates, deal structures, and financial breakeven formulas for creator partnerships.
The framework
Key sections:
THE DISTRIBUTION DEATH SPIRAL: Paid ads amplify what works but don't discover it; you pay $100+/signup to learn 90% week-1 churn.
THE CREATOR ARBITRAGE: Small creators (2-10K followers) work for pure commission. Each video teaches you real CAC, converting messaging, post-signup usage, comment objections, day-7 retention — all for $0 upfront.
TIER 1 (2-10K followers): Search YouTube [category] + "tutorial" by upload date; find creators active in last 30 days with engaged comments (manually in 20 mins or via Blime). Outreach: 2-min Loom with face — compliment a specific video, explain fit for their audience, demo product, offer 100% commission, promise upfront pay for video #2 if it works. Deal: 30-50% recurring commission tracked via affiliate links. Call: 15-30 min on audience, features, script collaboration. Test: small creators are your PMF lab rats; test 10 angles cheaply before scaling.
TIER 2 (10-20K): Scale only once CAC < $50 and retention > 40%. They want upfront money: two packages — (1) $3-5K upfront + 10-20% commission, (2) $1-2K upfront + 40-50% commission. 140% BREAKEVEN math: 10K views → 100 signups → 20 customers × $79 = $1,580 MRR; offer ~$1.1K upfront (70% of expected month-1 revenue) leaving negotiation buffer; never offer best price first. Loom must include proof, urgency, and the upfront offer.
TIER 3 (20-100K): At $10K+ MRR, quarterly contracts, multiple videos/month, $5-20K per video; same math — if 50K-sub creator generates $8K in month 1, $5K upfront still wins. Minea reached 300+ creator videos this way.
OUTREACH STEPS: 1) List 50 creators under 10K subs. 2) Record a Loom template (customize first 20 sec). 3) Send email with Loom. 4) Follow up days 3, 7, 10, 14 with different angles. 5) 15-min call to pitch partnership. 6) Chase until the video is fully published — be annoying.
COMMON MISTAKES: 1) Middlemen — talk to creators directly. 2) Skipping small creators — bigger audience ≠ more signups. 3) No creator-friendly funnel — give free access with a 'wow' moment, paywall the publish action (built Dropmagic this way).
THE COMPOUND EFFECT: Old videos keep generating passive signups (one 18-month-old video drove 28 signups in January). End goal: partner with a big creator on equity. Summary: small creators → PMF; medium creators → $10K MRR; big creators → unfair advantage.
