Unicorn Platform Marketing Channel Breakdown

Channel-by-channel marketing breakdown of growing a SaaS from 25k to 250k users

A real-world retrospective by John Rush evaluating eight marketing channels tested while scaling Unicorn Platform after an $800k acquisition. It details specific failures like incubator perks and direct paid ads alongside wins like programmatic SEO and founder-led social media. It serves as a practical reality check for indie hackers and bootstrapped founders planning their acquisition strategy.

The list

Context: acquired Unicorn Platform for $0.8M in 2022; 10x growth 25,000 → 250,000 users; most marketing failed until finding what worked.

  1. Partnerships with incubators — signed deals with most famous startup incubators to place unicorn as a "perk"; expected a passive user stream, got not even one paying user. FAILED.
  2. Paid ads — wasted lots of cash, targeting always got irrelevant audience. Lesson: promoting a product with ads alone never really works; you need a freebie or be a genius at banners. FAILED.
  3. SEO — his biggest mistake was not touching it until April of the previous year. Today: mix of AI-generated blogs (using @seobotai) with a dedicated human moderator. Plans pSEO and free-tool-SEO in December. WORKED BIG. (GSC: 261K clicks, 12.5M impressions, 2.1% CTR, avg position 35.4, steady growth Jul 2023–Oct 2024.)
  4. Cross promo with partners — put in lots of effort; founders aren't good at collaborating ("high on EGO"); only successful collab is HuntedSpace (by Dan). MOSTLY FAILED.
  5. Social media marketing — hired a girl, spent tons of time/money building her brand, then she was headhunted by a competitor. Did it himself from 0 followers; reached 100k followers total. WORKED (with a lesson about building someone else's brand).
  6. Influencer marketing — 90% of influencers are fake with fake followers. With a real influencer ROI was good at small scale ($100); at larger scale ($1000) it didn't work at all. MIXED.
  7. His own podcast — worked well for brand and trust but cost ~$40k; podcast space now overcrowded. EXPENSIVE/NOT CHEAP.
  8. Conferences and speaking — joined many programs as a mentor promoting Unicorn Platform; drains energy but brings users; not scalable, so only at the start. WORKED SMALL, NOT SCALABLE.
