The 5-Layer GTM Stack Framework

A dependency-ordered guide for building a sales and outreach software stack.

This framework outlines the sequential order for purchasing and assembling a go-to-market software stack across five core layers. It addresses common failure points where manual handoffs break workflows, pairing each layer with specific tool recommendations based on operational scale.

The framework

Layers: 1 who exists → 2 how to reach them → 3 who to talk to first → 4 how the message lands → 5 what happens after they reply.

1. Data — Apollo for broad ICP; Prospeo when the list is small enough to source and enrich in one pass; Openmart when the ICP is locked to a few metros.

2. Enrichment — GetLeads or Prospeo while one provider covers the list; FullEnrich or Explorium (waterfall) once blank fields appear across a real chunk of it.

3. Signals — PredictLeads for hiring/funding/tech installs; Trigify for social engagement timing; score before you send anything.

4. Outreach — Expandi for LinkedIn at scale; Instantly for email at volume (sending + warm-up in one); lemlist when email + LinkedIn + voice run in one sequence. The layer-3 score picks which tool a contact gets.

5. Ops & automation — folk as the CRM everything writes back to; Hypertide for inboxes at volume; Attention for call notes; Claap to write meetings back into the CRM; Cobl for proposals.

Key warning: most stacks break at the handoff between layers. A CSV exported from sourcing and re-uploaded to enrichment a day later means you are the integration layer — fix that before buying anything new.

What it's for

  • Select outbound sales tools in the correct order of technical dependency
  • Identify bottlenecks and manual CSV handoffs across existing sales workflows
  • Choose appropriate enrichment, intent signal, and outreach tools based on team size

Key points

  • Layer 1 (Data): Sourcing account and contact lists based on target ICP requirements
  • Layer 2 (Enrichment): Single-provider or waterfall enrichment strategies to fill missing contact data
  • Layer 3 (Signals): Prioritizing outreach using hiring, funding, tech stack, or social engagement triggers
  • Layer 4 (Outreach): Routing prospects into multichannel email or LinkedIn sequences based on lead scores
  • Layer 5 (Ops & Automation): Centralizing pipeline management, meeting notes, proposals, and CRM sync
  • Handoff Warning: Guidance on automating connections between layers to prevent manual CSV integration debt

Why it was saved

  • @MichLieben, 1 September 2026: Replaces 'which tool' debates with an ordering rule (data → enrichment → signals → outreach → ops) plus concrete picks per scenario.
