ColdIQ 4-Agent Cold Email Framework
A sequential four-agent framework to build outbound cold email campaigns rapidly.
This framework by Alex Vacca (ColdIQ) automates cold outbound setup by chaining four focused AI agent roles: ICP Architect, Campaign Strategist, List Builder, and Copywriter. It uses a 6-factor weighted scoring model to qualify prospects and defines clear boundaries between automated tasks and human review.
The framework
Agent chain (each agent takes the previous agent's output as input):
1. ICP Architect: pulls domain data, analyzes service lines, competitive analysis, case studies. Outputs tiered ICP matrix with weighted scoring, buyer persona (pain points, buying triggers, fear statements, tech stack), and disqualifiers.
2. Campaign Strategist: builds positioning, messaging pillars, differentiators; maps service tiers to prospect tiers so the copy agent leads with the right value prop per segment.
3. List Builder: generates search criteria across job titles, seniority, geography, company size, revenue; runs contact search with parameters like position tenure under one year and active LinkedIn posting. Test: 54 leads scored and tiered (20 Tier 1, 12 Tier 2, 22 Tier 3).
4. Copywriter: writes personalized 3-email sequences for top Tier 1 prospects using copy frameworks; personalization references tech stack, company size, funding stage, market-specific challenges.
6-factor weighted ICP qualification scoring:
- Product-market fit: 30%
- Outbound readiness: 25%
- Value prop clarity: 15%
- TAM size: 15%
- Multi-channel willingness: 10%
- Sector fit: 5%
Tiers: above 2.5 = Tier 1 (prioritize); 1.5-2.4 = Tier 2 (sequence); below 1.5 = Tier 3 (exclude).
Agent vs human split:
- Give to agents: ICP research, lead scoring, first-draft copy, list assembly, campaign loading.
- Keep human: copy tone editing, account prioritization, and the full infrastructure layer (domain setup, inbox warming, sender reputation, deliverability).
Stack: agent layer (structured prompts trained on real campaign data), orchestration layer (Claude Code for list management, lead scoring, connecting to sending tool; GitHub GTM starter pack), sending layer (Instantly for sequencing and delivery).
