# Andy Rachleff's Framework for Product/Market Fit

> Mental model for validating product/market fit using inflection points and organic demand

This framework separates startup development into validating a value hypothesis before scaling a growth hypothesis. It advises founders to anchor on a technological inflection point rather than iterating on the core product, focusing instead on finding the right audience and business model. The primary indicator of true product/market fit under this model is exponential organic growth driven by word-of-mouth rather than paid acquisition.

## How it works

1. Confirm Value Hypothesis First, Then Growth Hypothesis: When starting a company, validate value before scaling growth.
2. The Three Components of Value Hypothesis:
3. What: What you are going to build.
4. Who: For whom it is relevant (target market).
5. How: The business model.
6. Do Not Iterate on the 'What': Great tech companies are sparked by an entrepreneur identifying an inflection point in technology (e.g., brokerage APIs and ETFs in Wealthfront's case). Once the 'What' is set based on this inflection, iterate on the 'Who' (finding the market that cares) and the 'How' (monetization/distribution).
7. Avoid Consensus Ideation: Starting with a broad market and asking people for problems leads to consensus solutions and mundane returns. Venture-scale outcomes require non-consensus bets.
8. True Indicator of PMF: Exponential organic growth driven by word of mouth. Paid advertising clouds PMF metrics because people only organically recommend products they genuinely love.

## What it is for

- Evaluate whether early traction is genuine product/market fit or paid acquisition noise
- Identify non-consensus startup ideas based on new technological inflection points
- Pivot target audience and monetization without abandoning a core technical insight
- Prioritize value hypothesis validation before committing to growth marketing

## Key points

- Separates startup validation into a value hypothesis and a growth hypothesis
- Defines the value hypothesis across three parts: the what, the who, and the how
- Advises against iterating on 'the what', keeping the core technology inflection constant
- Directs iteration toward 'the who' (target demographic) and 'the how' (pricing and delivery)
- Warns against consensus ideation based on broad market customer interviews
- Treats word-of-mouth exponential growth as the only reliable test of true fit
